How to Run a Leadership Away-Day That Actually Produces Decisions

The leadership away-day is a fixture of organisational life, and its reputation is mixed for good reason. The format has a tendency to produce the appearance of strategic thinking without the substance of it. Teams spend a day discussing things they already broadly agree on, generate a long list of actions, and return to the office to find that the operational rhythm has absorbed the day's output within a fortnight. The problem is rarely the people in the room. It is the design of the day itself.

Start with the questions, not the agenda

The most common mistake in planning a leadership away-day is building the agenda before identifying the questions the day needs to answer. An agenda is a sequence of topics. A question is something the group does not yet know the answer to and needs to decide.

The distinction matters because topics invite discussion and questions invite decisions. A day structured around topics tends to produce rich conversation and diffuse conclusions. A day structured around two or three specific questions tends to produce decisions, because the group has a clear criterion for when the conversation is done.

The facilitator's actual job

A facilitator is not a chairperson. Their job is not to manage the sequence of contributions or ensure everyone gets equal airtime. Their job is to hold the group to the standard of actually deciding, rather than discussing indefinitely.

This requires a willingness to name what is happening when the group is avoiding a question, to ask the thing that nobody in the room wants to ask, and to distinguish between a genuine disagreement that needs more time and a disagreement that is being used as a reason not to decide. These are not comfortable interventions. They are the ones that make the day productive.

The written summary

The output of a well-run away-day is a short document: the decisions made, the actions agreed, the person responsible for each action, and the timeline. This document should be produced within three working days of the session, while the conversations are still fresh.

Without it, the day's work tends to dissolve. People remember the broad direction but not the specific commitments. The actions that were agreed in the room become the actions that were sort of agreed, and then the actions that were discussed, and then the things that came up at the away-day that time.

Workshop facilitation is available as a standalone service. If you are planning a leadership session for the autumn, the contact page has the details to arrange a conversation about the design.
